If AI only needs to help people with their own work, train the team. If it needs to run inside your systems, such as a workflow that reads every inbound request, an automation between two tools, or an AI feature in your product, someone has to build it. Then the choice is between a consultancy that builds and leaves, and a provider that builds with your people while teaching them, so the team can maintain it afterwards. Hiring an outside builder alone is fastest to a first result and leaves you dependent; training alone is cheapest and rarely produces a system; building while teaching costs more than either and is the only one that leaves both.
When is training the team enough?
When the work stays in people's hands: drafting, summarising, research, analysis, preparing for meetings, writing first versions of documents. Each person uses an approved AI assistant on their own tasks and checks the result. Nothing needs to be connected to your systems, so nothing needs to be built. How to train non-technical employees to use AI covers this route.
When do you need someone to build?
When the value comes from AI running without a person starting it each time: sorting and answering a queue, moving data between tools, enriching records, generating reports on a schedule, or an AI feature your customers use. That is engineering. A team that has only had training will not build it safely, and an assistant in a chat window does not run unattended.
What goes wrong when a consultancy builds and leaves?
Three things, often together:
- Nobody inside can change it. The first time the process changes, the workflow breaks and the people who built it are gone.
- Nobody uses it. A system designed without the people who do the work tends to fit how someone imagined the work, not how it is done.
- It runs in the provider's accounts. If the provider holds the keys, you are renting your own process.
The technology is the smaller part of the problem. BCG's guidance on AI programmes puts about 70% of the effort in people and processes, against 10% in algorithms and 20% in technology and data (BCG).
What does building while teaching look like?
The provider builds with a small group of your people, two to four builders and one champion, and the work moves from "we build, you watch" to "we build together" to "you build, we review". Everything runs in your own accounts. Each stage ends with a test on real and trick questions, so you know the workflow is right before it is trusted. It ends when your builders ship a change without the provider. A short sprint on one workflow is a sensible first step; a quarter-long engagement covers several.
What should you ask before signing?
- Whose accounts does it run in, and who owns the code and prompts?
- Which of our people will be able to change it, and how will you know they can?
- How is it tested before we rely on it, and what happens when it is wrong?
- What is handed over at the end: a runbook, the tests, a walkthrough?
- What does support cost after the engagement, and is it optional?
What does Square1 Ai offer here?
Square1 Ai offers both routes. Live online and in-person training teach the team on their own work. A four-week Sprint builds one workflow with your people, with a teach session every week, and ends with a pilot and a test of 20 real and 10 trick questions. Train + build runs for twelve weeks, builds several workflows and AI features in your own accounts, and ends with a handover and a 30-day adoption check, with an optional monthly plan after it. Prices are on the For teams page, and every route starts with a free two-minute AI readiness test.
Questions people ask
Should a company train staff on AI or hire an AI consultancy?
Train staff when AI only helps people with their own work. Hire someone to build when it has to run inside your systems, and prefer a provider that builds with your people and hands over, so the team can change it after the provider leaves.
What goes wrong when an AI consultancy builds and leaves?
Nobody inside can change the system when the process changes, it often fits how the work was imagined rather than how it is done, and it may run in the provider's accounts, so you rent your own process.
What is build, teach, transfer for AI?
A provider builds with two to four of your people and a champion, moving from building while they watch to building together to reviewing what they build. It runs in your accounts, each stage is tested, and it ends when your people ship a change without the provider.
How much does it cost to have Square1 Ai build an AI workflow with your team?
A four-week Sprint that builds one workflow with your team is A$4,990 (US$3,750, LKR 750,000, ₹2,19,999), counted toward Train + build if you continue within 30 days. Twelve weeks of Train + build is A$14,900 (LKR 2,250,000), with an optional Grow plan after it at A$2,490 a month.
